
Hair colouring becomes much easier to understand once you separate two very different goals: covering grey or white hair and changing naturally dark hair to a lighter or brighter shade.
Herbal hair dyes are particularly useful for the first goal. They can deposit colour on hair that has lost its natural pigment, but they should not be expected to transform naturally black hair into bright brown, burgundy or other lighter shades.
That single principle explains many of the questions people have about herbal hair colour: Why does burgundy show beautifully on one person’s hair and hardly at all on another’s? Why can henna and indigo not simply be mixed into one convenient natural dye? Why does freshly grown grey hair appear even though a permanent colour has not faded? And why can a product work well once but perform poorly after the packet has been opened?
Understanding the answers begins with understanding the hair itself.
Why white hair takes colour more easily than black hair
Hair contains natural pigment. Two pigments discussed in relation to hair colour are eumelanin, associated mainly with black and brown hair, and pheomelanin, associated with lighter, golden, yellowish and orangish hair. As the natural pigment is lost, hair eventually becomes white.
White hair therefore behaves very differently from black hair when you try to colour it. It no longer contains the pigment that previously occupied the hair structure, so an applied colour becomes much more visible.
Think of naturally black hair as a surface that is already strongly coloured. Adding another dark or translucent colour over it does not suddenly make the underlying black disappear. This is why a brown or burgundy herbal dye may show distinctly on white strands while making very little visible difference to the surrounding black strands.
The greater the proportion of white hair, the more visible a brown or burgundy effect can become.
This is also why expectations matter. If somebody with predominantly black hair asks for a clearly visible lighter brown or burgundy result from an unbleached herbal dye, the problem is not simply choosing a different herb. The underlying dark pigment is still present.

Why lighter fashion colours normally involve bleaching
When naturally dark hair is changed to a visibly lighter colour, the original pigment has to be dealt with first.
Take red or blue as simple examples. To make such colours visible on black hair, the natural pigment is first removed through bleaching and the artificial colour is then introduced.
This also helps explain an observation many people make after salon colouring. If dark hair has been lightened before being coloured brown, the hair does not necessarily return to its original black when the brown fades. A dull yellowish or golden underlying colour may become visible because the original dark pigment was removed during the colouring process.
The herbal approach discussed here does not use bleaching to create that kind of transformation. Its strength is therefore different: working with grey and white hair rather than stripping black hair so that it can become something lighter.
A simple way to understand how hair colour lasts
I like to imagine a strand of hair as a pipe with layers.
The cuticle is the outer layer. Inside it is the cortex, and deeper inside is the medulla. These layers provide a useful way of understanding the difference between temporary, semi-permanent and permanent colouring.
A temporary colour remains largely at the outside. It is rather like painting the surface of the hair: when the hair is washed, the colour disappears.
A semi-permanent colour penetrates farther, into the cortex. Because the cuticle is repeatedly affected during washing and shampooing, that colour gradually fades.
A permanent dye reaches still deeper and remains in the coloured portion of the hair. But even a permanent colour cannot colour hair that has not yet emerged from the scalp. As new hair grows, new grey or white roots become visible.
This is an important distinction:
Visible grey roots do not necessarily mean that the colour on the previously dyed hair has faded.
The existing coloured strand and the newly grown hair are two different things.
That is why permanent colouring eventually becomes a matter of root touch-ups rather than repeatedly recolouring the entire length. Repeatedly exposing the full hair length to chemical colouring can also contribute to dryness, brittleness and frizz.

Why 100% natural henna-and-indigo colouring is a two-step system
One of the most common questions is:
Why can’t henna and indigo simply be combined into one powder and applied together?
The difficulty is that henna and indigo do not behave in the same way.
Henna is the stronger natural dye in this system. It can be prepared in advance and given time to develop before application. Indigo behaves differently: once prepared for use, it oxidizes much more quickly.
If they are treated as though they were interchangeable, henna tends to dominate. The result can become much more orange or reddish than expected, while indigo contributes inconsistently.
The two-step approach solves this by allowing each colouring material to do its job separately. The henna stage establishes the first colour, and the indigo stage follows it.
Importantly, two-step does not necessarily mean two-day. Both stages can be completed during the same colouring session, followed by the appropriate aftercare.
The essential principle is simple: do not treat a genuine two-step natural system as though its two components were one interchangeable mixture.

Don’t panic if natural indigo initially looks greenish
There is a particularly useful practical observation for people with a lot of grey or white hair.
Immediately after the indigo stage, very white hair may appear greenish or moss green. That can be alarming if you are expecting a dark result.
Do not judge the final colour at this point. After the subsequent wash, the greenish appearance changes and a much darker grey result emerges.
On predominantly white hair, the natural system should not be expected to produce the artificial appearance of jet black; the result is instead a dark grey close to black.
This is a good example of why herbal colouring should not be judged at every intermediate stage as though that were the final result.

Henna: the foundation of the natural colouring system
Henna is a major natural pigment in herbal hair colouring. It produces a deep orange-red colour rather than black.
It is powerful as a natural colourant, but it also has an important practical drawback: henna can leave the hair feeling dry.
That dryness matters especially for somebody whose hair is already rough, curly or frizzy. Appropriate conditioning and aftercare therefore become important.
Henna is not expected to create black by itself. Other ingredients in a herbal colouring system can modify, deepen or support the appearance produced by henna.
Why coffee and black tea appear in herbal hair colour
Coffee and tea are much weaker pigments than henna.
A useful analogy is a white cloth. Coffee or tea can stain a white cloth even though neither behaves like a powerful hair dye. The same idea applies when they are used alongside a stronger colouring ingredient.
Their role is to help move the visual effect away from a bright yellow-orange direction and towards something deeper and more brownish.
Black tea, rather than green tea, is used for this purpose.
The important distinction is between an ingredient that creates the main dyeing action and one that modifies or intensifies the resulting shade. Not every coloured botanical ingredient is capable of dyeing hair strongly by itself.
Supporting herbs have different jobs
A good herbal hair colour system is not simply a collection of herbs thrown together because they sound attractive. Different ingredients are included for different reasons.
Ratanjot contributes a dark brownish pigment and is used to intensify the colour produced with henna rather than functioning as the primary hair dye.
Shikakai is included more for hair nourishment and softening. This becomes useful because henna itself can leave the hair feeling dry.
Amla is used for its tendency to develop a darker, blackish stain and for its role in deepening the overall effect when combined with other ingredients.
Bhringraj and jatamansi are associated with premature greying and hair nourishment rather than simply being primary colouring agents.
Katechu, or katha, has a brown pigment and also helps the colour penetrate, but there is a trade-off: using too much can make the hair rougher.
This distinction is useful whenever you look at the ingredient list of a herbal hair product. An ingredient can be present because it supplies the principal pigment, modifies or deepens another pigment, supports penetration, contributes to hair feel or nourishment, or serves another functional purpose in the colouring system.
Calling every botanical ingredient a “natural dye” misses these differences.

What is loha bhasma doing in a natural hair-colour system?
Loha bhasma is used in connection with iron and amla.
Traditionally, people may prepare henna in an iron vessel to help develop a darker effect. The use of loha bhasma brings that iron-related function into the product rather than requiring every user to own and prepare the product in an iron kadhai.
Its role is therefore not simply “another black powder.” It is used because of the interaction between iron, amla and the overall darkening of the henna colour.
This is another example of why understanding function is more useful than simply memorising a long ingredient list.
Natural two-step colour and herbal-chemical colour are not the same product
There are two distinctly different approaches to consider.
One is a 100% natural two-step system, based on the separate behaviour of henna and indigo.
The other is a one-step herbal hair dye containing chemical colouring components.
These should not be confused simply because both contain herbs.
In the one-step system, the herbs are not solely responsible for the permanent colouring action. Chemical colourants perform that job, while herbs form another part of the product. PPD (paraphenylenediamine), for example, can be a principal colouring agent in this type of system, together with other functional components involved in shade development, oxidation and pH management.
The useful consumer distinction is simpler:
A product containing herbs is not automatically the same thing as a 100% natural hair dye.
“Herbal” and “100% natural” are not interchangeable claims
If a hair colour contains chemical colouring agents alongside herbs, it should not be represented as 100% natural. A genuinely 100% natural claim means that all of the ingredients meet that description.
A product containing a substantial herbal component can be described as herbal, but the presence of herbs does not erase the presence of the other ingredients.
This matters particularly for people who deliberately seek a completely natural product because they are trying to avoid a particular chemical ingredient.
The same applies to colour claims. A brown herbal colour should not lead somebody with completely black hair to expect that their entire head will become visibly brown without bleaching.

Why oxidation matters so much in some hair dyes
Oxidative hair colours depend on chemical reactions that occur when the product is activated. Moisture is therefore not always an innocent addition.
A powder may look stable while it is dry, but exposure to humidity or repeated opening can begin reactions that should have happened only when the product was actually going to be used.
That explains a very characteristic complaint:
“The first time I used it, the colour was excellent. The second time, the same packet hardly coloured my hair.”
If nothing else changed, oxidation caused by exposure after opening is one possibility.
This is why moisture-resistant, properly sealed packaging and sensible pack sizes matter for this type of product. Single-use packaging can reduce the problems caused by repeatedly opening a larger pack.
For a consumer, the lesson is straightforward: follow the storage instructions and do not assume that an opened reactive powder will behave indefinitely like a freshly opened one.

Why the colour mixture cannot simply sit around
The same oxidation principle applies after an oxidative dye has been prepared for application.
Once activation has begun, the useful colouring reaction does not wait indefinitely. Leaving an activated product sitting and then applying it much later can produce poor colouring because much of the relevant reaction has already occurred outside the hair.
That is very different from the behaviour of henna, which is deliberately given time before application in the natural system.
This contrast is worth remembering:
Henna benefits from its required preparation period; a freshly activated oxidative colour has a limited useful application period.
Why herbal powder colours can make hair feel dry
Dryness after herbal colouring does not necessarily mean that one particular herb has “damaged” the hair.
Putting powders on hair can leave it feeling dry, tangled or frizzy because powders tend to take moisture from the hair. People with naturally curly, frizzy or rough hair may notice this much more strongly than people with smooth, silky hair.
Henna can contribute additional dryness.
This is why aftercare is not an optional afterthought.
For the natural two-step process, the hair is initially rinsed rather than immediately shampooed, and oil can be applied later over the scalp and hair length before shampooing the following day. This helps improve softness and also helps the colour settle.
For a chemical-containing dye, the guidance is different: the product should be thoroughly rinsed out and followed with shampoo rather than leaving the chemical colourant sitting on the scalp. Conditioner can then be used.

Rough hair can sometimes take colour more strongly
There is an interesting trade-off here.
The hair that is more likely to complain about dryness can also sometimes take herbal colour more intensely.
Very silky hair may take a less intense colour, while rough, dry, porous or frizzy hair can hold colour better.
So “my hair feels dry” and “my hair takes colour very well” are not necessarily contradictory observations.
Hair texture and porosity influence how the experience feels as well as how visible the colour becomes.
Root coverage depends on application, not just the dye
Another common complaint is that the hair has coloured but the roots have not.
With powder-based herbal colour, application technique matters. The paste needs sufficient contact with the hair, particularly around the roots and grey areas. A very thin application or poor coverage of the partitions can leave some strands insufficiently coated.
So when the roots fail to colour but other areas perform well, it is worth considering coverage and application technique before concluding that the dye itself has failed.
Why newly visible grey roots are normal
Suppose your coloured hair still looks dark, but a pale line begins appearing at the scalp several weeks later.
That is new hair.
A hair dye acts on hair that already exists outside the scalp. It cannot colour a strand before that strand grows out. Hair growth varies from person to person, so the interval before visible roots appear also varies.
This is especially important when judging a permanent dye. The relevant question is not simply:
“Can I see grey again?”
Ask instead:
Has the previously coloured hair lost its colour, or am I looking at newly grown grey hair?
Those are different phenomena.

Patch testing matters
Patch testing is important for hair colours containing chemical colouring agents.
The guidance here is to perform the patch test 24 hours before use, rather than testing immediately before colouring and assuming that the absence of an instant reaction means there will be no problem.
This also reinforces why accurate product claims matter. Someone specifically seeking a 100% natural product may be doing so precisely because they want to avoid certain ingredients.
A patch-test warning therefore should not be treated as insignificant fine print.
Common mistakes that lead to disappointing herbal hair colour
Many apparent “product failures” make more sense once the basic principles are understood:
- Expecting herbal colour to lighten naturally black hair. Grey coverage and colour transformation are different objectives.
- Expecting brown or burgundy to appear equally on black and white strands. The white strands show the shade much more clearly.
- Trying to turn a genuine natural henna-indigo system into one step. The two pigments behave differently.
- Judging indigo immediately by its greenish intermediate appearance. On very grey hair, that is not necessarily the final colour.
- Assuming all herbal ingredients are primary dyes. Some modify colour, some support penetration and others are included for hair care.
- Ignoring hair texture. Rough, porous hair and smooth, silky hair may take colour differently.
- Applying too little product at the roots. Powder colours depend on adequate contact and coverage.
- Ignoring dryness and aftercare. Powder-heavy treatments can leave some hair types feeling noticeably dry.
- Leaving reactive powder exposed to moisture. Oxidation can reduce later colouring performance.
- Confusing new grey growth with fading. A permanent colour cannot prevent unpigmented new hair from emerging.
Frequently asked questions about herbal hair dye
Can herbal hair dye make naturally black hair burgundy?
Not in the way a bleached chemical colour can. Burgundy becomes much more visible on white or grey strands. On predominantly black hair, the existing dark pigment prevents a bright burgundy transformation.
Can I mix henna and indigo together to save time?
For the 100% natural system discussed here, they are kept as a two-step process because they behave differently. Henna is stronger and can be prepared in advance, whereas indigo oxidizes much more quickly. Combining them can produce unreliable results dominated by henna’s orange-red colour.
Does two-step natural colouring require two days?
No. The stages can follow one another during the same colouring session. Two-step describes the separate colouring stages, not necessarily two separate days.
Why did my grey hair look green after using indigo?
A moss-green appearance can occur immediately after the natural indigo stage, particularly on very white hair. This changes after the subsequent wash, leaving a darker grey appearance rather than the initial green.
Why does my hair feel dry after herbal colour?
Powder-based treatments can leave hair feeling dry and tangled, and henna itself can have a drying effect. Curly, frizzy and already-dry hair may notice this more than silky hair. Appropriate oiling or conditioning is therefore important depending on the colouring system used.

The most useful way to think about herbal hair colour
The biggest mistake is to begin with a colour name—black, brown or burgundy—and assume that the same product should create the same appearance on everybody.
Start instead with the hair you are colouring.
Is it black, grey or completely white? Is the objective to cover grey or actually lighten the natural hair? Is the hair silky and smooth or rough and porous? Are you choosing a genuinely natural two-step system or a one-step herbal product that also contains chemical colouring agents?
Once those distinctions are clear, many apparently mysterious results stop being mysterious.
Herbal hair colouring is particularly well suited to working with the absence of pigment in grey and white hair. It is not the same process as bleaching naturally dark hair and replacing its pigment with a dramatically different colour.
Understanding that difference—and understanding that henna, indigo, supporting herbs and chemical colourants each behave differently—is the foundation for choosing, using and evaluating a hair colour realistically.
